01 · Context

Two document systems after an acquisition.

After Intuit acquired GoCo, GoCo customers' documents had to work inside QuickBooks. I designed how they would coexist with QuickBooks and then migrate, and I owned Document Management on QuickBooks HCM from launch through post-GA.

02 · Problem

Four teams, launch dates to hit.

Getting it right depended on four platform teams, with launch dates to hit.

03 · Decisions

The calls, and what they cost.

Decision 1

Coexist first, then migrate

What I did
Designed a coexistence model and a data-driven migration strategy for GoCo documents in QuickBooks.
Constraint
Dependencies across four platform teams.

Decision 2

Align before build

What I did
Got all four platform teams aligned on dependencies before development started.
Result
The alpha launched on schedule with 100% first-time task completion.

Decision 3

Protect capacity for design feedback

What I did
Reserved 15% of team capacity for design feedback.
Constraint
Every launch date had to be hit.
Tradeoff
That 15% was not available for new scope.
Result
Every launch date was hit.

Decision 4

Let customer signals set what came next

What I did
Used customer and account-manager signals to prioritize the post-GA roadmap.
Result
Bulk upload, team folders, and migration tooling.

04 · Influence

Standards that stuck.

I created the P0 process and PRD standard the integration team adopted.

05 · Outcome

What changed.

The alpha launched on schedule with 100% first-time task completion. 90-day engagement grew 6× over alpha, to 10K+ companies.
